What is an incomplete LEGO® set actually worth?

I ran the numbers on 7,160 sets. The answer is not a percentage... it's a which.

Most of the LEGO® I own arrived incomplete. That's not a complaint, it's practically the whole hobby: buy enough bulk lots and what you're really buying is sets that came apart. Somewhere in my 300+ pounds of bulk there are sets in every state of undress, and my first rule of sorting (keep built chunks together) exists precisely because those chunks are incomplete sets waiting to be recognized.

So “what is an incomplete set worth” is not an academic question for me. It decides what I pay for a lot, what I try to complete, and what I part out. And when I went looking for a real answer, the internet gave me vibes: “maybe half?”... “depends”... a lot of confident percentages with no data behind them.

Nobody had numbers. So I ran them.

Figventory's engine already does this exact math for minifigures: a partial fig is worth the complete fig minus the cost of what's missing. The same idea scales up to sets. I pointed it at every set in the BrickLink catalog with enough price data behind it... 7,160 sets... and simulated what happens to value as pieces go missing.

The short version: an incomplete LEGO® set loses value based on WHICH pieces are gone, almost regardless of how many. And the pieces that matter are usually the little people standing on the box art.

How I measured it

Method first, because a study without one is just a blog post with charts.

The value model. A set's value here is its part-out value: what all of its pieces sell for individually on BrickLink, using 6-month sold averages, Used condition, US dollars. That's the same math Figventory runs on a partial minifigure, applied to a set inventory. For 4,714 of the sets I could also anchor the complete-set sold price (same basis: what the whole set actually sold for in the last 6 months).

The universe. Every set in the BrickLink catalog that passed honesty gates: at least 100 pieces, every minifigure priced, at least 95% of pieces priced (the stragglers count as $0, which slightly understates set value... I'd rather round against my own conclusion), no multipacks. That left 7,160 sets. Sets excluded for unpriced figures were excluded BECAUSE their figs never trade, which tells you something already.

The simulation. For each set I removed pieces two ways: randomly (25 trials per set at each missing level, fixed random seed so the whole thing reproduces) and surgically (strip the minifigures, remove the single most valuable piece, remove the five most valuable, remove all printed pieces). Then I measured how much of the set's value walked out the door each time.

What this is not. Part-out value is not a prediction of what one incomplete set fetches as a single eBay listing. Nobody's data can honestly predict that (and I get into why in the limitations). It's the recoverable value of the pieces themselves: the floor a patient seller can actually realize, and the honest baseline for every decision below.

Finding 1: it's which pieces, not how many

Here's the chart that reframed the whole question for me.

The line is shake-the-tub randomness. The dots are what actually goes missing... and they live nowhere near the line.

The line is random loss: shake the tub, lose pieces indiscriminately. It's astonishingly gentle. The median set missing a random 10% of its pieces keeps 92% of its part-out value. Missing a random 20%, it keeps 83%. Missing HALF its pieces... it still keeps 55%. Random loss is kind because most pieces in most sets are common bricks worth pennies, and random loss mostly hits those.

The dots are the real world:

  • Strip the minifigures (under 1% of the median set's pieces) and the median fig-containing set loses 21% of its value.
  • Lose the single most valuable piece (one piece out of a median 324) and it loses 13%.
  • Lose the five most valuable pieces and it loses 35%.

In 95% of minifigure-containing sets, losing the figs costs more than losing a random 5% of the entire set. In 76% of ALL sets, losing one specific piece costs more than losing a random 5%. One piece.

So when someone asks “my set is missing 30 pieces, what's it worth?”... the honest answer is a question back: which thirty? Thirty random pieces from the tub: basically nothing happened. The wrong thirty: a third of the value is gone.

Finding 2: the minifigures are the set

Across the 4,506 sets with minifigures, the median picture is this: minifigures are 0.87% of the pieces and 20.6% of the value. In a quarter of those sets they're about 36% of the value. The asymmetry is the single most useful fact in this entire study.

The extreme cases are almost comical. Cloud City (10123), the 2003 Star Wars grail: its pieces are worth about $2,865 all-in, and $2,353 of that... 82%... is seven minifigures. The building is a rounding error on its own inhabitants. The Finch Dallow Resistance Bomber variant is 94% figure by value. The Joker Manor: 61%.

This is also why the number one red flag in bulk buying is a lot with no figures in the photos. Someone harvested the value and is selling you the remainder at full-lot prices. I know this one personally: I've paid fig-lot money for fig-stripped bulk, and the lesson stuck. A set missing its figures is not “a set, minus some accessories.” For most licensed sets it's the minority share of the set wearing the box.

The honest counter-example: sets with no figures at all. Big Technic sets like the Liebherr R 9800 hold their value in large specialty elements instead, and printed pieces are a surprisingly small median slice even in fig-containing sets (about 2.6% of value). The concentration story is universal... value always lives in a few pieces... but WHICH few depends on the theme.

Finding 3: for most sets, the pieces outvalue the set

This one surprised me, and it changes what “incomplete” even means.

For the 4,714 sets where I could compare directly: the median set's part-out value is 1.38× its complete-set sold price. About 74% of sets are worth more as pieces than as boxes. One in five is worth more than double.

And it goes further: 28% of the sets I could inventory had ZERO complete-set sales in the last six months. Not low prices... no sales. The UCS Death Star in my table below has $1,800 of pieces in it and no complete-set transaction on record this half-year. For a big slice of the catalog, the parts market IS the market.

Put those together and the reframe writes itself: an incomplete LEGO® set is not a damaged product. It's inventory. The complete set is often the less liquid, lower-value form of the same plastic.

The exception matters, and it's exactly where you'd guess: genuinely iconic and vintage sets flip the ratio. Cloud City's complete-set price ($3,342) runs ABOVE its part-out value (ratio 0.86). The 1990 Airport Shuttle monorail: same story (0.85). That gap between the complete price and the pieces is the real “complete-set premium,” and in this data it exists for roughly one set in four. For everything else, completeness is worth less than the internet assumes... because the buyer of last resort was always going to be a parts buyer.

So: complete it, part it, or sell as-is?

The decision framework falls straight out of the three findings.

Sell as-is when the set is ordinary and mostly there. Your ceiling is the remaining part-out value; a realistic buyer discounts below it for the uncertainty of a mystery box. List what's missing, honestly and specifically... “complete except 2 figs and the sticker sheet” outsells “mostly complete” because it prices the which, not the how many.

Part it out when the value is concentrated and you have the patience. This is the 74% of sets where the pieces outvalue the box. The figures usually carry it (sell those first and you've banked most of the set), and my minifigure worth guide covers the actual selling math, fees included.

Complete it only when BOTH of these are true: the set trades above its part-out value (the one-in-four iconic slice), AND the missing pieces are commons. Missing common bricks cost pennies to replace and the premium survives. Missing a figure or a printed piece? Check what that piece sells for before you romance the idea... you'll often pay the entire complete-set premium (and then some) to acquire it. You're not completing a set at that point. You're buying an expensive minifigure with a set attached.

The rule of thumb I now actually use: price what's missing, not what's left. It's faster and it's almost always the answer.

Medians hide the fun. Here's the spread on real sets (all numbers: BrickLink 6-month sold averages, Used, August 2026):

Read the last column as “what completeness is actually worth here.” Below 1: the box earns a premium and completing can pay. Above 1: the pieces already won. The Ferris Wheel at 3.81 is the quiet star of this table... a retired Creator set whose parts are worth nearly four times what complete copies fetch.

What this study can't tell you

Every honest study has this section. Mine:

  • Part-out value is not a listing price. What one incomplete set fetches as a single eBay lot depends on buyer trust, photos, and luck. That discount is real and unmeasured here, because no dataset I trust measures it. Part-out value is the floor a patient seller can work toward, not a promise.
  • Part-out is gross. Marketplace fees and your time are not in these numbers (the fee math lives in my minifigure worth guide). Penny parts in bulk recover less than list in practice.
  • One snapshot. Sold averages from August 2026, US dollars, Used condition. Prices drift; the shapes (concentration, the fig asymmetry, the ratio distribution) are the durable findings.
  • The loss models are models. Real incompleteness is messier than random draws or clean scenarios. The two bracket reality; your set lives somewhere between.
  • Stickers, instructions, and boxes are excluded from the piece math (no reliable price basis). In the real market, “complete with instructions” claims hinge on exactly these... treat them as a separate negotiation on top of everything here.
  • Coverage bias, stated: sets whose pieces never trade on BrickLink couldn't be measured, and old obscure sets are overrepresented in that group. The 7,160 that qualified skew toward sets people actually buy and sell... which is also exactly the population the question is about.

The math, running in the app

One last honest note on where this came from. The value model in this study is not something I invented for a blog post... it's the exact math Figventory runs on every partial minifigure in your collection: complete value, minus the priced cost of what's missing, and an honest “unpriced” instead of a guess when the data isn't there. Are incomplete LEGO® sets worth anything?

Yes, usually far more than people assume. The median set missing a random 10% of its pieces retains about 92% of its part-out value, and 74% of sets are worth more as parts than as complete boxes anyway. What matters is which pieces are missing: minifigures and rare printed pieces carry a wildly outsized share of value.

Can you sell incomplete LEGO® sets?

Yes: as-is (list exactly what's missing... specificity sells), parted out (usually the higher ceiling; the figures typically carry most of the value), or completed first (only worth it for the roughly one-in-four sets whose complete price runs above their part value, and only when the missing pieces are cheap commons).

Do people buy incomplete LEGO® sets?

Constantly. Parts buyers, people completing their own copies, and resellers who part out are all active markets... and for 28% of the sets in this study there were zero complete-set sales in six months while the parts kept trading. For a big slice of the catalog, incomplete IS the market.
